Every owner who starts looking at AI asks the same question: which model is best. It is the wrong question, and one line proves it. Your competitor can sign up for the same model today, with a credit card, and they will. No advantage you can buy in two clicks is an advantage.
The difference is not which intelligence you rent. It is how much of the way you work is written down somewhere.
Where the weight moved
a16z describes the shift like this: in the software era, the weight came from accumulating data; in the AI era it comes from orchestration — from joining signals across systems that never spoke to each other. Sequoia Capital says the same thing from the seller's side: whoever sells the tool is racing the model, and whoever sells the work gets better with every new model.
For a company buying, the translation is direct: the asset that accumulates is the record of your process — the rules, the exceptions, the hard cases and the corrections your team makes. That is what makes a system in your hands better than the same system in your neighbour's.
Three things only you have
The exceptions. The general rule is in everybody's manual. What sets you apart is when you make an exception and why. Today that lives in the heads of two or three people.
The corrections. Every time somebody on the team fixes an answer the system gave, that is new knowledge. If the correction is not kept, you pay for it again every month.
The real outcome of each decision. Did the customer you approved pay? Did the order you released come back? Matching a decision to its outcome is what turns history into judgement — and almost nobody keeps the two together.
What to do about it
Before you pick a supplier, pick the process and write down how it really works, including the parts nobody admits to in a meeting. Twenty honest pages are worth more than any model comparison, and they work for whichever supplier you hire afterwards.
And insist, in the contract, that your team's corrections stay with you in a readable format. If they become the supplier's property, the asset you are building is theirs.
