You have bought an AI software licence before. Somebody on your team opened it, tried it, found it interesting. And the work carried on coming out the same way, at the same hour, done by the same people. That is not a fault in the tool. It is what a tool does: it waits for somebody to use it.
A tool charges for access. Work charges for delivery. Only one of them disappears from your team's to-do list.
The distinction the market took ten years to name
Sequoia Capital, one of the oldest technology funds in Silicon Valley, published a simple argument in March 2026: a copilot sells you the tool; an autopilot sells you the work. And the reason it matters to your budget: for every dollar spent on software, six are spent on services — on people doing the task. The money was never in the licence.
The hardest line in the piece is about the seller: whoever sells the tool is racing the model, and whoever sells the work gets faster and cheaper with every new model. As a buyer, you are on the other side of that same equation. Hire the people who win when the technology improves, not the ones who need to sell you another seat to grow.
What changes in your contract
The unit stops being the user. A seat measures nothing: ten people with access and zero work done is an expensive contract. The unit becomes a document triaged, an invoice reconciled, a case resolved.
Adoption stops being your problem. A tool bought and unused is a silent loss. Work that is not delivered shows up in the first week, and the conversation is with the supplier.
The risk switches sides. Whoever charges for delivery has to get it right to get paid. Whoever charges for a licence gets paid either way, and you find out the result afterwards.
What to do about it today
Take the next AI contract on your desk and ask one question: what exactly do I receive finished at the end of the month? If the answer is "access to the platform", you are buying a tool. Ask for the same proposal rewritten around a countable unit of work and compare the two numbers. The conversation changes subject immediately.
